Fashion is where cash on delivery hurts most. A kurta that doesn't fit, a dress bought in a midnight sale, three sizes of the same jeans: each of these can turn into a parcel that travels to the customer and back again. That round trip is RTO, return to origin, and in apparel it happens more often than in almost any other category.
This guide is for Indian fashion, footwear and ethnic-wear brands that want to keep COD open and still bring RTO down. It covers why fashion RTO runs high, what the published figures actually say, and seven fixes that target fashion's specific reasons for returns. For the general Shopify setup, see how to reduce RTO on Shopify in India.
Vendor estimates put fashion and apparel RTO at 25–40% on average, ethnic and occasion wear at 30–45% and footwear at 20–35%, as reported by Base.com (Sep 2026, no dataset cited). Across all categories, COD orders failed about 26% of the time against under 2% for prepaid in FY2025, as reported by Shipway via MediaBrief.
Why fashion RTO runs higher
Most RTO in any category comes from the same places: fake or impulse orders, wrong addresses, and customers who aren't home. Fashion adds four of its own.
- Size and fit uncertainty. There is no common size standard across Indian brands, so an M in one label is not an M in another. A customer who isn't sure the size will fit is a customer who may refuse the parcel.
- Bracketing. Some shoppers order the same item in two or three sizes, meaning to keep one and send the rest back. On COD, the ones they don't want often never get accepted at all.
- Sale-period impulse buying. Orders placed in a hurry during a sale or from a social-media ad are the ones most often regretted by the time the parcel arrives.
- Colour and photo mismatch. A colour that looked different on screen, or a fabric that looked heavier in the photos, is a common reason to refuse at the door.
Base.com names sizing, bracketing and impulse buying as fashion's main RTO drivers, and ClickPost adds fashion's heavy reliance on cash on delivery, which carries less commitment than a prepaid order. An IIM Ahmedabad survey of 35,000+ shoppers also found COD was more common for fashion purchases (sources on our benchmarks page).
Fashion RTO rate in India: what the figures say
There is no audited, category-level RTO benchmark for India. What exists are vendor estimates and a few measured figures. Read them as a range, and compare your own COD RTO month by month rather than against a single number.
| Figure | What it measures | Source |
|---|---|---|
| 25–40% | Average RTO, fashion and apparel (top performers 12–18%) | Base.com, Sep 2026, vendor estimate |
| 30–45% | Average RTO, ethnic and occasion wear | Base.com, Sep 2026, vendor estimate |
| 20–35% | Average RTO, footwear | Base.com, Sep 2026, vendor estimate |
| Above 25% | RTO, fashion and apparel | ClickPost, vendor |
| 26% vs under 2% | RTO on COD vs prepaid, all categories, FY2025 | Shipway ShipNotes, as reported by MediaBrief |
| 22% → 35% | COD RTO when the first delivery attempt is within 1–2 days vs after 5 days | Shipway ShipNotes, as reported by MediaBrief |

Seven ways to reduce RTO for a fashion brand
-
Confirm size and fit on the confirmation call
Don't just ask "confirm kar doon?". Read the size back: "Aapne Medium size liya hai, regular fit. Size sahi hai?" If the customer hesitates, offer the size chart or an exchange before shipping, not after the parcel comes back.
-
Catch duplicate and multi-size orders
Two orders of the same item from the same number, or one order with three sizes, are worth a direct question: "Kya aapko dono chahiye, ya galti se do baar order ho gaya?" Cancel what the customer doesn't want before it ships.
-
Tighten confirmation during sales
Sale and festive orders carry the most impulse buying. Confirm every COD order from a sale window, and don't ship the ones nobody confirms.
-
Set the colour and fabric expectation
For products with frequent "looked different" returns, mention the colour and fabric on the call, so the customer accepts or changes the order before dispatch.
-
Confirm the address and a landmark
Incomplete addresses fail in every category. Read new addresses back as a question so a misheard sector or pincode is caught on the call.
-
Nudge hesitant and repeat returners to prepaid
An easy exchange policy, a small prepaid discount, or "pay now and save the COD fee" moves some customers off COD. See the COD to prepaid playbook.
-
Ship confirmed orders fast
Shipway found COD RTO rises from 22% when the first delivery attempt happens within 1–2 days to 35% after more than 5 days. A confirmed order that sits in the warehouse is an RTO waiting to happen.
What a fashion confirmation call sounds like
A good call is short. It confirms the order, checks the one thing most likely to cause a return (here, size), and ends.
Agent: Namaste Riya ji! Main StyleCo ki taraf se bol rahi hoon. Aapne cotton kurta, Medium size, 1,299 rupees ka order kiya hai, Cash on Delivery. Size Medium sahi hai?
Customer: Haan, Medium theek hai.
Agent: Toh kya main ise confirm kar doon?
Customer: Haan, kar do.
Agent: Done! Aapka order 2-3 din mein pahunch jayega. Thank you, bye!
If the customer asks for a different size, a new address or a different name, the agent reads it back as a question, notes it, and the order is held for your team to update before it ships. More scripts are in our Hindi and Hinglish confirmation script guide.
A worked example in ₹
These are example assumptions, not measured results. Put your own numbers into the RTO calculator; its Fashion preset starts from the middle of the reported 25–40% range.
- COD orders a month: 2,000
- COD RTO rate: 32% (the Fashion preset) → 640 returns a month
- Cost of one RTO: ₹250 (both shipping legs, packaging, COD fees and stock in transit; replace with your own)
- RTO costs you: 640 × ₹250 = ₹1,60,000 a month
- If confirming prevents 30% of those returns: 192 fewer RTOs × ₹250 = ₹48,000 a month saved
- Calling cost: 2,000 orders × 70% answered × 1 minute × ₹6.40 = ₹8,960 a month (unanswered calls are free)
- Net: about ₹39,000 a month back, before counting the stock that sells instead of sitting in transit
What to track
- COD RTO rate by product and size: if one size of one product returns far more often, the size chart is the problem, not the customer.
- Confirmation outcomes: confirmed, cancelled, not reached. A high "not reached" share means you need retries at different times of day.
- Sale vs non-sale RTO: to decide how strict to be in the next sale.
- Time from order to first delivery attempt: the Shipway figures above show why.

Frequently asked questions
What is the RTO rate for fashion brands in India?
There is no audited figure. Vendor estimates put fashion and apparel at 25–40% on average (Base.com, Sep 2026), footwear at 20–35% and ethnic and occasion wear at 30–45%, and ClickPost says fashion and apparel consistently record RTO above 25%. For COD orders across all categories, Shipway reported about 26% in FY2025 against under 2% for prepaid.
Why is RTO higher in fashion than in other categories?
Sizes differ from brand to brand, so customers are unsure the size will fit; some order several sizes meaning to keep one; sale and social-media purchases are often impulse buys that are regretted by delivery day; and fashion leans heavily on cash on delivery, which carries less commitment than a prepaid order.
How do I reduce RTO for my clothing brand on Shopify?
Confirm every COD order before it ships and use that call to check size and fit, catch duplicate or multi-size orders and confirm the address. Hold or cancel what the customer doesn't confirm, tighten confirmation during sales, offer an easy exchange or a prepaid nudge for hesitant buyers, and ship confirmed orders fast.
Should a fashion brand turn off cash on delivery?
Usually not. A large share of Indian shoppers, and especially fashion shoppers, prefer to pay on delivery, so switching COD off loses real buyers. Confirming COD orders and nudging repeat returners to prepaid keeps the sales while cutting the returns.
What does a confirmation call cost for a fashion order?
Callfox charges ₹6.40–6.87 per started minute of answered call, a confirmation usually takes under a minute, and unanswered calls are free. Against the cost of one RTO (both legs of shipping, packaging, COD fees and stock in transit), one prevented return pays for dozens of calls.
Callfox confirms every COD order by phone, size and all.
